XPeng Pivots to Monetize AI with Robotaxis, Humanoid Robots and Flying Cars

XPeng is shifting its strategic focus from being solely an electric vehicle manufacturer to a broad-based "physical AI" company, unveiling a concrete roadmap to commercialize its ambitious investments in autonomous driving, robotics, and aerial mobility. The move signals a major push to generate new revenue streams from its technology stack, positioning the Chinese firm as a direct competitor to Tesla’s wider ambitions in embodied intelligence.

At its 2025 Tech Day event on Nov. 5, the Guangzhou-based automaker outlined commercialization plans for four key AI-driven initiatives, all with target launch dates centered around 2026. These include a next-generation autonomous driving system to be licensed to other automakers, a fleet of purpose-built robotaxis, a humanoid robot for commercial services, and two distinct flying vehicle models.

The most immediate proof of this new strategy is an agreement with Volkswagen AG, which will become the first customer for XPeng’s advanced driver-assistance system (ADAS). The deal provides early validation for XPeng's pivot to a technology supplier, a critical step in persuading investors that its substantial spending on artificial intelligence can translate into tangible returns beyond vehicle sales.

Chief Executive Officer He Xiaopeng framed the announcements as a fundamental evolution, arguing that the industry is moving from an era where hardware enables software to one where "software, AI, and intelligence will bring disruptive capabilities." He aims to position XPeng as a "global embodied intelligence company" for the next decade.

From In-House Tech to B2B Product

At the core of XPeng’s strategy is its second-generation Visual-Language-Action (VLA) model, which the company is calling its first mass-produced "physical world model." Moving beyond earlier architectures that used language as an intermediary, this new system is designed to generate driving actions directly from visual input. XPeng said the breakthrough came after investing over 2 billion yuan (approximately $275 million) in training costs, utilizing 30,000 GPUs on a dataset equivalent to 65,000 years of human driving.

The new system will power a "Small Road NGP" function for complex urban environments and an advanced "Super LCC" feature that works without navigation inputs. Perhaps more significantly, Volkswagen will be the first external client to adopt this second-gen VLA, and has also selected XPeng's self-developed Turing AI chip for future use. XPeng plans to begin rolling out the new VLA system to its own Ultra vehicle models in the first quarter of 2026.

Expanding into Autonomous Mobility

Leveraging its new AI model, XPeng is making a definitive entry into the autonomous ride-hailing market. The company announced it will launch three purpose-built robotaxi models in 2026 and commence trial operations. Unlike many existing robotaxis, which are retrofitted passenger cars, XPeng’s vehicles are designed for Level 4 autonomous driving and will rely on a pure-vision system without light detection and ranging (LiDAR) sensors or high-definition maps.

To accelerate its go-to-market strategy, XPeng will not operate the service alone. It has formed a global strategic partnership with Amap, a major mapping and ride-hailing platform in China. This will allow XPeng robotaxis to be accessible through Amap’s app. The company will also offer a private ownership option, with a "Robo" driving mode that offers a similar L4 experience for personal cars starting in 2026.

A ‘Human-Like’ Robot for Commercial Services

XPeng also unveiled its latest-generation humanoid robot, named "IRON," targeting commercial applications. The company is focusing on what it calls "three-guide" services: providing guidance, shopping assistance, and patrol services in commercial settings like shopping malls. This pragmatic approach sidesteps the more complex challenges of factory automation or household chores in the near term.

The IRON robot features a highly "human-like" design with 82 degrees of freedom, an artificial spine, and flexible skin, allowing it to perform complex motions. CEO He Xiaopeng, who will personally lead the project, stated that the humanoid form is crucial for training on human-centric data and for user acceptance. Steel giant Baosteel will partner with XPeng to explore industrial inspection use cases. The company aims to achieve mass production of the robot by the end of 2026.

Flying Cars Near Mass Production

XPeng AeroHT, an affiliate of the automaker, announced significant progress on two fronts. Its "Land Aircraft Carrier," a modular vehicle combining a road-drivable car with a detachable personal flight module, has secured over 7,000 global orders and is slated for mass production in 2026. The company’s new factory began trial production runs on Nov. 3.

AeroHT also introduced a new product, the "A868," a six-seater hybrid-electric flying car with tilt-rotor technology designed for longer-range, multi-passenger aerial transit. To demonstrate a viable business case, AeroHT will partner with the city of Dunhuang to launch a low-altitude tourist flying route in 2026, creating a "self-drive-and-fly" travel experience.
